Why is 5S not well managed?
First, when the enterprise started, there was no planning of factory buildings, facilities and equipment.
Some enterprises did not plan the factory buildings, facilities and equipment when they started construction, and the layout of the factory buildings did not optimize the transfer and handling of materials and the value-added utilization of site space. After our training and on-site guidance, we pointed out the shortcomings, and the business owners also recognized them very much. However, what is done is done, and re-layout and optimization need to be invested and affect production. At this time, most business owners don't want to reinvent the wheel, so some hidden dangers, irrationality and waste exist for a long time, which also seriously affects the effect of 5S implementation. If enterprises organize multi-party demonstration groups or invite consulting companies or related experts to intervene in the inspection, this congenital deficiency can be eliminated.
Second, check the 5S activities, but the rewards and punishments are not timely, and the rewards and punishments are not honored.
A very good mechanism of 5S activities is to inspect and evaluate various departments and sites, and reward the excellent and punish the poor. In practice, some enterprises often formulate reward and punishment methods, inspection methods, and also conduct inspection and appraisal, but considering cash at the end of the year will not play an incentive role, nor will it play a role in encouraging the advanced and urging the backward. There are still some business leaders who think doing well is right. Why did you win the prize? Rewards and punishments will not be honored at all, and the prescribed system will be useless.
Thirdly, the organizational structure of 5S implementation has not been established, which leads to poor implementation effect.
Enterprises that carry out 5S activities need corresponding organizational structures. Usually, a 5S implementation committee will be established to form an implementation team. There should be various members who supervise, publicize, promote, implement, supervise and plan. Employees can work part-time, but the organization must have it. The top manager of the enterprise is the director of the executive Committee and has a special office. In practice, some senior executives often want to be shop assistants and let the deputy serve as the director of the Committee; Other enterprises have set up 5S commissioners with full authority, which has affected the implementation effect of 5S and led to the failure of 5S activities.
Fourth, awareness: I think 5S activities are just cleaning up and cleaning up the environment, and implementation is superficial.
In the process of carrying out 5S activities, many employees often think that 5S is just cleaning and general cleaning, and some middle and high-level people have little knowledge and do not realize the essence of implementing 5S activities. Most implementation activities stay in the initial 2S or 3S stage. What is the essence of 5S? That is to establish a culture that tries to lock in and eliminate waste, that is, to establish a culture that pursues zero defects, zero losses and zero accidents. 5S activity is a continuous improvement activity, focusing on appropriate quality, low cost, timely delivery, high efficiency, safety and morale.
Five, in the process of implementation, the tools and technology are single, and the enthusiasm and intelligence of employees are not mobilized.
In the process of enterprise implementation, enterprises can use checklists and some methods and tools such as visual management, red card combat, fixed-point photography and trace management. However, some management tools and methods to mobilize employees' enthusiasm and give full play to their intelligence have not been institutionalized, such as: the new and old seven methods of QC, that is, quantitative and qualitative statistical analysis methods and tools such as methods, rationalization suggestions, improvement suggestions, QC group activities or QCC group activities, have not been well systematically applied. Only through the institutionalized application of these methods can we activate the wisdom of employees, stimulate their autonomy, make contributions to the enterprise, and establish a corporate culture of zero defects, zero losses and zero accidents in pursuit of continuous improvement.
Six, the implementation of people-oriented, ignoring the inherent requirements of 5S activities.
Literacy is the most critical link in 5S activities. In 5S, the first four S are quantifiable external reflections. Only literacy is an internal factor that cannot be quantified, and literacy is also the basis for the smooth implementation of the first four, because literacy is a human problem. People-oriented, to put it bluntly, the development of enterprises depends on employees, and the development of enterprises depends on employees. As mentioned above, some tools and methods are needed to arouse the enthusiasm of employees and give play to their intelligence, which requires training employees to master these tools and methods. For the sake of employees, that is to say, we should care about employees and consider their feelings from the aspects of food, clothing, housing, transportation, health and old age. It is hard to imagine that an enterprise with low welfare or unfulfilled promises, or with inadequate employee welfare and labor protection, can successfully implement 5S activities. If every link of an enterprise has employees with high enthusiasm and morale, who can effectively lock in and eliminate all kinds of waste and never be satisfied, the implementation of 5S is not unsuccessful.
Reason one: 5S is clean.
Tianxingjian Consulting found that many employees, including leaders, think that 5S is just a kind of cleaning and an activity to enhance corporate image. In fact, 5S activities can not only keep the workplace clean and tidy, but more importantly, through continuous improvement activities, the 5S level of the workplace can reach a certain height, prompting employees to develop good work habits and improve their personal quality. Therefore, the fundamental difference between 5S activity and general cleaning is that 5S is a continuous activity and general cleaning is a temporary activity, with different processes and different goals.
Reason 2: 5S is only for employees at the production site.
Many workers who are not on the production line think that 5S activities are the business of employees on the production site, and those who are not on the production site do not need to carry out 5S activities. This view is also incorrect, and it is difficult for a single department's 5S activities to achieve the expected results in the whole scope. For example, the order issued by the business department was not delivered in time, which led to the accumulation of products in the workshop, and the personnel in the production workshop could not carry out 5S activities. Therefore, 5S activities emphasize full participation, and leaders should take the lead.
Reason 3: There will be no problem if you do a good job in 5S enterprises.
When many enterprises carry out 5S activities, they always hope that 5S activities can "cure all diseases" and solve all problems within the enterprise. But in fact, 5S is just a basic skill of enterprise cultivation, and its effect scope only includes the cleaning of production site and the improvement of employees' literacy. To be profitable, enterprises should not only carry out 5S activities, but also attach importance to strategic management and marketing strategies. Therefore, it is unrealistic to expect 5S to be a panacea for all diseases.
Reason 4: 5S activities only spend money and don't make money.
The fundamental purpose of the existence of enterprises is to maximize the pursuit of benefits. The leaders of many enterprises have no foresight and think that more investment is needed to carry out 5S activities, so they think that promoting 5S activities is a loss-making business and are unwilling to implement it. Generally speaking, a large amount of money needs to be invested in the initial stage of 5S activities, and it is difficult to generate income in a short time. However, as long as enterprises can continue to carry out this activity, 5S will bring long-term development benefits to enterprises. Therefore, enterprise leaders should focus on the long-term and insist on implementing 5S activities.
Reason 5: I am too busy to implement 5S.
The situation in the production site of an enterprise is generally complicated, and many unexpected problems often appear. In addition to normal production work, the staff also need to spend considerable energy to solve various problems on the job site. Therefore, many employees think that the current work is already very heavy, and the implementation of 5S activities has increased the workload of employees. In fact, the implementation of 5S is to find problems in advance, solve problems and prevent emergencies. After the implementation of 5S, employees' work will become easier.
Reason 6: 5S activities are formalism.
Some people think that 5S activities such as sorting, rectifying, cleaning, cleaning and literacy pay too much attention to form and lack substantive content, so they are always skeptical about the implementation effect of 5S activities. Generally speaking, the implementation of 5S activities really needs some forms, such as standards, publicity and training. However, the purpose of 5S activities is to make employees develop good work habits through constant repetition. Therefore, it is incorrect to think that 5S activities are formalism.
Reason 7: Carrying out 5S activities mainly depends on the spontaneous behavior of employees.
Many enterprises attribute the failure of 5S activities to employees' unwillingness to participate. Accurately speaking, the implementation of 5S activities does not depend on employees' spontaneous behavior, but on mandatory implementation standards. During the implementation of 5S activities, employees must act according to 5S requirements. Therefore, although the implementation of 5S activities emphasizes full participation, it should still be promoted and supervised by the top managers of enterprises.
