Taking the supermarket work as an example, the process of PDCA cycle control is explained.
(1) plan (p)
Planning is the first step of quality management. Through planning, determine the principles and objectives of quality management, as well as action plans and measures to achieve these principles and objectives. The planning stage includes the following four steps:
The first step is to analyze the current situation and find out the existing quality problems.
The second step is to analyze the causes and influencing factors, and analyze the causes and influencing factors of the identified quality problems.
The third step is to find out the main influencing factors. The fourth step is to formulate measures to improve quality, put forward an action plan and predict the effect.
In this step, we have to think over and answer the following questions clearly: 1) Why should these measures be formulated (why)? 2) What are the purposes of these measures? 3) Where are these measures implemented, that is, which process, which link or which department? 4) When will it be implemented? 5) Who is responsible for implementation (WHO)? 6) how to do it? The above six problems can be summarized as the cause, purpose, place, time, executor and method, also known as the 5W 1H problem.
(2) There is only one step in the implementation stage (d), namely the fifth step.
The fifth step is to implement the plan or measures.
(3) Inspection (c) This stage also includes only one step, namely the sixth step.
Step six, check the implementation effect of the plan. Compare the implementation results with the predetermined goals, and carefully check the implementation results of the plan through self-inspection, mutual inspection, process handover inspection and full-time inspection.
(4) The stage of treatment (a) includes two specific steps.
The seventh step is to sum up experience, deal with all kinds of problems detected, correctly affirm, summarize in writing and formulate standards.
Step 8: Ask the unresolved questions. After inspection, we should not avoid some measures that are not obvious or fail to meet the requirements, as well as unresolved quality problems. We should list them as historical issues in the spirit of seeking truth from facts and reflect them in the next cycle.
The processing stage is the key of PDCA cycle, because the processing stage is the stage of solving existing problems, summing up experience and learning lessons. The focus of this stage is to revise standards, including technical standards and management systems. Without standardization and institutionalization, it is impossible to make PDCA cycle develop forward.
PDCA cycle can make our thinking methods and working steps more orderly, systematic, visual and scientific.
