Ina word, what kind of company is INA food industry?
President Tsuzuka:
I think it can be said that it is a company where everyone gets along well.
Moderator:
The plan is based on three key words. First of all, I'd like to introduce President Tomosuka.
Hiroyuki Tsuzuka, president of Ina Food Industry Co., Ltd., 1937 was born in Gaogen City, Nagano Prefecture. 1958 joined aina food industry co., ltd and participated in the operation as the acting president from the beginning. 1983 president, president in 2005, until now.
Judging from the experience of President Tsuzuka, he entered the Ina food industry at the age of 265,438+0, very young, and his position is still the acting president. What happened then?
President Tsuzuka:
If it is a comprehensive and large-scale company, it will be more difficult. But our company was still a very small company at that time. At that time, because my work was recognized by my superiors, I was sent to Ina Food.
I 17 to 20 years old, because tuberculosis has been living a life of fighting the disease. At that time, I felt how great it was to work. If I can work, I will try my best. So I think no matter what occupation, having a place to work is the happiest thing. So I worked hard, and it is estimated that this kind of effort has been recognized by my superiors.
The first key word: annual ring management
President Tsuzuka:
The ideal state of the company is not blind high-speed growth, but annual ring operation and sustainable operation. There will be prosperity and depression in the economic environment. Annual ring management is not affected by the economic environment, and will grow no matter what happens. In addition, my definition of "growth" is slightly different. Generally speaking, growth can be easily understood as "promotion", but I think it can be called growth even if sales do not increase. For example, there are some small and medium-sized enterprises whose sales will not be greatly improved because of their industries, but if they can effectively guarantee their quarterly income, it can be regarded as a good growth. According to my definition, everyone related to the company, including employees and even management, agrees that "this company is getting better and better", and this state is growth.

But if the company can't make a profit, it will go bankrupt, so the annual ring operation refers to a state of slow rise. Besides, when the economy is booming, you will sell a lot even if you do nothing. Speaking of cold weather, it is said that there is also a weight loss craze, and now everyone is eating cold weather.
President Tsuzuka:
But it was actually very hard at that time, mainly because the market demand suddenly increased sharply and the packaging operation was too late.

So did the staff tell the president to buy more equipment and increase production continuously?
President Tsuzuka:
Nobody said that, because I made my thoughts clear a long time ago. The so-called ideal state of the company is that none of you can lay off. The so-called layoffs are because the company's business suddenly rose rapidly and then began to decline. In order to ensure that this does not happen, the annual ring operation is carried out.
On the contrary, when you grow up at a high speed, if you think calmly, it is often not because of your own efforts, but because of the east wind of external forces. It is impossible to distinguish clearly whether it is because of one's own efforts or changes in the big environment and background, which is the source of the error. If you invest too much or your organization expands too much, it will be very hard at some point in the future. What can be correctly distinguished is the management of annual rings.

If you think calmly about the ideal growth state, it is not a bad thing for a small company to grow two or three times. I think such a thing must exist. However, sometimes we have to think according to different industries or different scales. If a large enough company wants to grow at the same growth rate, there will be problems. In fact, it should not look at the growth rate or percentage. The same is true of tree ring management. As time goes on, the trees will become narrower and narrower. So in terms of percentage, the growth rate is gradually decreasing.
Moderator:
These ideas are very convincing. When there will be economic prosperity and recession in the social environment, once the economic environment deteriorates, the first thing operators will think of is layoffs. Because labor costs account for a relatively large proportion of expenses, layoffs are to reduce this part first. What do you think of this?
President Tsuzuka:
My idea is, is there only one way to realize V-shaped resurrection by saving labor costs? This is the last way. What is the purpose of human economic activities? To make everyone happy. However, in the macro-economic activity mechanism of human society, there are not many happy people but many unfortunate people, which is a very strange thing in itself. While thinking about establishing an economic activity mechanism that must make everyone happy, in fact, many unfortunate people have appeared because of layoffs. I think this must be because of some fundamental problems.
Moderator:
After the war, American-style business ideas continued to enter Japan, such as how to improve efficiency. In this context, some people think that there is something wrong with the Japanese-style annual merit series, so many of them have been changed. How to treat the annual merit sequence system?
President Tsuzuka:
In my opinion, the annual work sequence management represents a sense of peace of mind. If you are at ease, you will be happy. In order to increase your happiness, you adopted the annual work sequence system. The idea is to have an income that won't make life uneasy when you reach a certain age. Our company also has a selection system to promote talents that everyone thinks are excellent, and no one will complain. However, for people of different levels, the annual merit series system is adopted instead of performance appraisal. If it is the same job, let older people do it. This is the idea.
Kubota, Ministry of General Affairs and Personnel (fifth year of employment): My husband also works here and intends to stay in this company all the time. In order to make this life last forever, we have a sense of mission. As employees of the company, we should create the future. In my opinion, seniority is not to let people who don't work hard get their wages for nothing, but to let everyone take the initiative to live their own lives and work hard at the same time.
Item, General Affairs and Personnel Department (fifth year of employment): I am unmarried and have no children. After getting married, starting a family and having children, you will have a stable salary and won't worry about your livelihood. I will be very grateful to the company. I will feel that my future life is predictable and won't be too much trouble.
Gao Qiao Jiachun, R&D Department (seventh year): I haven't established my own family yet, so I may not have a deep feeling. But seeing my boss, many people have a full family life. I think thanks to the company, we can live such a life.
Ozawa (seventh year of employment): We can get a stable salary through the annual performance series system. I am very grateful to the company. After the child is born, I can also use the maternity leave system to take care of the child. I think I can work here for a long time.
Fujisawa, Chief of Production Management Section of Beiqiu Workshop (eighth year of employment): The salary will go up every year, of course we are very happy. But on the other hand, I don't think we should be content with the status quo and not work hard. We must grow every day and repay the company. I think about these things every day, work.
Mr. Mori Jinsan has such a simple sentence in the book One Language a Day, "Knowing that life is only once is the greatest learning in life". After reading this sentence, I feel I must tell you.
The centennial calendar shows all the days of 100 with dates. I will show the employee the centennial calendar and ask him, "When will you die?" . Employees will answer "about this place" with a strange expression. Then I will ask "What will you become after that", and employees will become very serious "Nothing will happen after that". I said, "Yeah, there's nothing left. So in this case, how to spend the limited time to that day? Because there is nothing after death, how to spend this once-in-a-lifetime life? " In fact, the company is another life for employees. If you think that only your family is your life and the company has to make money, then half of your life will be wasted. In this case, in order to make the company's life meaningful, happy and comfortable, we need money, so we should work hard to make money.
President Tsuzuka:
Near our company headquarters and one of the factories, there is a dense pine forest, and the light is very dark, which makes people feel very uncomfortable. However, I just think that if this piece of green is used, it should become a very comfortable space. So when I set up the factory, I was thinking about how to develop. It's been about 28 years now. Whoever can work in a place surrounded by green will feel very comfortable. With this in mind, I resolutely decided to create a comfortable space for my employees.
With the concept of "creating a green and comfortable space for employees", Papa Park in cold weather has turned Korean pine forest into a garden since 1988. After that, about 30 years later, R&D Center, Beiqiu Workshop, shops, restaurants, cafes, health clubs and galleries were scattered in the Korean pine forest with an area of about 30,000 ping, which is equivalent to the size of two Tokyo Domes.
This garden was originally established as a resting place for employees, and now it is open not only to employees of the company, but also to ordinary residents. There are many facilities in the park. For example, the Pappa store in cold weather has all kinds of cold goods, and the Beiqiu workshop is behind the store. Besides, you can also taste proud and healthy dishes made of high-quality cold weather in the Du Fu Pavilion, and taste homemade beer and Chilean red wine in the Sunflower Pavilion. And Sun Flora, who is happy just watching. In addition, there are art galleries centered on meticulous paintings of plants and photos of mountains.
Moreover, the care and care of the garden are carried out spontaneously by employees every morning. It is not necessary for all the staff to attend. Those who have time that morning will take care of it. This is the default rule. Some people will choose their own responsible area, and some female employees have obtained the qualification certificate for working at heights because they have to prune branches at heights.
On the day of our interview, we can see the local Yina high school band practicing in the park, showing their children around the factory, and the local residents who come to shop or eat to enjoy this comfortable space.

This is not so much a workplace as it feels like I spent a large part of my life here.
President Tsuzuka:
I hate the idea that "family is the whole of life, and the place of work is just a simple means to make the family better", because half my life is in the workplace. I think the workplace must be comfortable and happy if possible, and I want to create such a space for everyone as much as possible.
Moderator:

President:
It seems that after doing these things, life will become confident. I think confidence in life is very important. By exercising and doing many things, you will become confident. I think cleaning has such a function.
The second key word: looking forward to the future
President Tsuzuka:
In business, whether it is a large enterprise or a small and medium-sized enterprise, it is very important to think about the future. So I think it is very important to grasp the changes of the times through research and development, that is, "looking to the future." In this way, the sustainability of the company will continue to improve.
Moderator:
Research and development in cold weather field should be quite difficult.
President Tsuzuka:
Our company wants to study such simple food as cold weather in depth. I think that through deep excavation, the use will continue to expand. We have been doing such research, so we also need relevant personnel. From an early age, I thought that about 10% of the employees in the company should devote themselves to research and development. There is no basis for this ratio, but according to my own intuition, I feel that at least 10% of R&D strength should be set aside to make a difference. I have always regarded it as one of my basic ideas. I've always wanted to put 10% employees on research and development, and I've been doing so. As long as people do one thing, one thing will happen.
Moderator:
But isn't cold cold? Will it produce a lot of things?
President Tsuzuka:
The previous cold days were rod-shaped, and nothing new would be associated with them. What we have been doing is to make it into various forms, such as powder, or transform it into products that are easier to use, improve the simplicity of product use, and make it easy for consumers to use at home.
Moderator:
In the past, when the weather was cold, it was seaweed, so the place where seaweed could be harvested was limited, and it also changed with the season. It must have taken a lot of effort to ensure raw materials.
President Tsuzuka:
It's really hard that when the economy is growing at a high speed, seaweed is gradually decreasing in Japan due to seawater pollution. Without raw materials, we have no future and hope, so I personally went to many countries to find seaweed. Therefore, Chile in South America and Morocco, Indonesia, South Korea and other countries began to have our cooperative factories. Now, some products are produced in those places, and in addition, raw materials will be imported and produced in domestic factories. I think it's a very good decision to turn overseas since childhood.
Moreover, the cost will not become high. Because the cost abroad is very cheap, although Japan has many resources, the cost is very high.

In addition, doing business means selling products, so market development should be a very important topic in the company's topic. What do you think?
President Tsuzuka:
We are not very good at sales. Generally speaking, Pappa products in cold weather include both industrial products that will be further processed as raw materials and household products that directly face consumers. We have always set the ratio of these two parts at 6:4. This value has no special significance, but I think it has something to do with ring management, so I deliberately don't change this ratio. In other words, even if the family-type Papapa goods can be further expanded, we will not expand. I just don't think this ratio should be changed as a condition for the company's sustainable development.
Moderator:
What is the premise of determining this condition, intuition?
President Tsuzuka:
I can't say it's intuition. I think household goods must have their own lives, so if you invest too much in household goods, the rise and fall of the company will intensify. As an industrial commodity, it is relatively stable and can invest more in this respect.
Carrying out the policy of "putting 10% employees on research", the goal of Ina food industry is to become a research and development enterprise, and the possibility of cold weather, a food with a history of more than 400 years, is constantly expanding. Now, in addition to Japanese dim sum and western dim sum, various commodities such as medicines, cosmetics and household items have been created.
Its basis is the analysis technology in cold weather. Through the physical and functional analysis of natural polysaccharides such as cold weather, products that hide the possibility of opening up new markets are constantly emerging, such as fructooligosaccharides produced according to the function of cold weather. Fructooligosaccharides are food raw materials that can inhibit inflammation such as arthritis. In addition, according to the study of physical properties, there is also an ecological film-dragonfly wings, which was born in seaweed. According to reports, "edible film is its biggest feature. Because you can eat it, if you replace the ordinary film with the ecological film, there will be no garbage. The film in my house can be melted, so it is not only edible, but also has many possibilities to be used as packaging materials for cosmetics or medicines and industrial products after flexible use. We are now constantly studying how to improve its physical properties as a topic. "

Although it is cold, it seems to have expanded to many fields now. Can you explain the possibility that the consumer market is cold?
President Tsuzuka:
It doesn't mean that you can only use this one. You can use a lot of things in cold weather. If we don't use development, we won't be able to ensure smooth sales.
In a sense, it is innovation. No matter what kind of goods are developed, there may be new possibilities. I think usage development is really important.
Moderator:
This is a question whether you have found it or not. The discovery of explosives was that Nobel found that the container was broken and the bottom leaked when he was doing experiments, and then he found that diatomite was attached to the bottom of the container. He was inspired, "If you do this, you may succeed." If you are not so keen, you may only think of "the bottle is broken". The ability to stumble across foreign things like this is really important.
President Tsuzuka:
I have hung the word fate in the research room since before. Almost all great inventions are discovered by accident (the ability to discover strange things by accident).
The third keyword: create fans.
President Tsuzuka:
Of course, the better the company performance, the better. But short-term good performance is unreliable and needs long-term stable operation. In other words, to manage the annual rings, it is best to have many fans who like our company. Creating fans is not simply saying "Come and like me", and people really start to like us. So in order to make people like us, we have to do all kinds of business activities.
Specifically, we attach great importance to "not causing trouble to others". When employees go to work, if they turn right and cross the road into the company, because the road is not very spacious, the cars behind them will be stuck in traffic. So we stipulate that "you can't turn right in front of the company". What if you don't turn right? To bypass the company gate, go ahead for a while, then turn left, drive for a while, and you will reach the traffic lights. Turn right from the power station and drive back to the factory. We have been doing this for a long time, and we have not deliberately publicized it, but we don't know when the local residents learned about it. Thank you very much.
In addition, we also agreed that when parking in public parking lots such as hospitals or supermarkets, because we are still young, we will park in the farthest place, and the place near the door will be given to the elderly or people with inconvenient health. We have always done this.
Creating fans begins with never giving others trouble or doing something that will help them even a little. These things are actually the same as general behavior literacy education. Of course, we will do something to make others happy. I feel that after doing these things, the way of hospitality naturally comes into being.

President Tsuzuka:
Our employees have been confirming each other, and the fans of our company are indeed increasing year by year, so the image of our company is also constantly improving.

Of course, it is also related to the scale of the enterprise. What social contribution activities and cultural activities will enterprises do when they grow?
President Tsuzuka:
My father is actually a painter, so I was born to like these. We have done some small things in social contribution activities. For example, the work of a female painter who is good at plant meticulous painting is very good, so I felt that I must show it, so I built a small exhibition hall. In addition, there is an exhibition hall that displays mountain photos taken by professional photographers. I take pictures myself, but I haven't produced any particularly good works, so I "make excuses" for myself because I am too busy. But in recent years, I have made a calendar of 13 pages with my own photography every year. It is said that it is still very popular because of nostalgia, and now it has sold about 65,438+million copies.

President Tsuzuka:
If the society is stable and prosperous, as a result, we will become very happy ourselves. This may make people feel a little arrogant. I think our purpose is not to make ourselves happy, but to make everyone happy. As a means to achieve this, we need to explore the ideal state of the company's operation.
I think the biggest misfortune of the whole society and employees is the bankruptcy of the company. So it is important that the company does not go bankrupt. In order to keep the company from going bankrupt, we should do annual ring operation, create fans and so on. But I think these are the means for the company to achieve non-bankruptcy and sustainable operation.

President Tsuzuka:
So I will always create a company with good operating conditions and hand it over to the next operator in a very stable state. I think this is the responsibility of the operators. In addition, we should always maintain such a good and stable state and hand it over to the next generation. Whether it is a listed company or a non-listed company, it must be handed over in a good and stable state. I don't think running my own business should be infinitely expanded to the limit. The so-called good and stable state means that it is possible to maintain development at any time. Therefore, it is a company that creates various development possibilities and passes them on to the next generation in a good state. Maybe at a certain period, such operators can't get a good evaluation. Even so, there is no problem. After a few years, they will certainly get the correct evaluation they deserve.
